Companies have been reducing headcount for decades.

But AI changes the equation.

If an organization believes AI can automate 20% of the work, does that mean it can eliminate 20% of the people?

Not necessarily.

A position is more than the tasks listed in a job description.

When someone leaves an organization, the company may also lose expertise, judgment, institutional knowledge, relationships, and organizational memory—capabilities that may never appear on a process map.

And there is another problem.

Capability and capacity are not the same thing.

An organization can retain highly capable people and still overwhelm its decision system.

AI may remove an analytical bottleneck while creating a new one somewhere else:

The analytical bottleneck may disappear while a decision bottleneck emerges.

The constraint has moved. It has not necessarily been eliminated.

Before asking, “How many people can AI allow us to remove?” perhaps there is a better question:

What combination of human capability, human capacity, and artificial intelligence does our future decision system require?
